The Layers Being Removed
Conventional apparel retail passes goods through several hands. A manufacturer sells to a brand or wholesaler, which sells to a retailer, which sells to a consumer. Each layer holds inventory, takes a margin and adds time.
A direct model collapses this. The manufacturer produces against orders placed on a platform, and the item ships individually to the consumer, often crossing a border on the way.
Every layer removed is a margin removed and an inventory position removed. The saving is real, and it is paid for in shipping cost and delivery time.
What Changes About Inventory
The most significant operational difference is how much is produced before demand is known.
Traditional apparel retail commits to designs and quantities months ahead, based on forecasts. Forecasting fashion is difficult, and the consequence of error is markdowns on unsold stock, which is a defining cost of the industry.
A direct model can produce in very small initial runs, observe what sells, and scale production of successful items rapidly. Unsold inventory risk falls dramatically because far less is made speculatively.

The Shipping Economics
The cost that offsets the savings is logistics. Shipping thousands of identical items in a container is inexpensive per unit. Shipping one item to one address is not.
This model depends on air freight consolidation, negotiated postal and courier arrangements, and increasingly on regional warehouses that hold fast moving items closer to customers, which reintroduces some inventory in exchange for delivery speed.
It also depends on customs treatment. Many countries apply a de minimis threshold, a value below which imported parcels enter without duty and with simplified processing. Individual consumer parcels typically fall under these thresholds, while a bulk shipment to a warehouse does not.
This creates a genuine cost difference between the two routes that has nothing to do with operating efficiency, and it has attracted policy attention in several jurisdictions precisely because it advantages direct shipment over domestic wholesale distribution. Changes to those thresholds are the clearest identifiable risk to the model.
Demand Discovery
The other distinctive capability is treating product selection as a continuous experiment. Large numbers of designs are listed, early sales data reveals which are working, and production concentrates on those.
This converts a forecasting problem into a measurement problem. Rather than predicting what will sell, the business observes it at small scale and responds. The requirement is a supply base capable of small runs with short lead times, which means dense networks of flexible manufacturers rather than large factories optimised for volume.
The Pressures on the Model
Several forces work against it. Customer acquisition depends heavily on paid digital advertising, whose cost is set by competitive bidding and has risen substantially across the industry. Return rates in apparel are high, and a return that must be shipped internationally is expensive enough that some operators simply refund without recovering the item.
Regulatory attention extends beyond customs to labour conditions, product safety and environmental impact of both production volume and air freight. And the low prices that drive volume leave little margin per item, so the model depends on operating at very large scale.

Shipping directly from factories to consumers removes wholesale and retail margins and largely eliminates the markdown risk that defines conventional apparel retail, replacing forecasting with rapid observation of what actually sells.
