Market Sizing: How to Estimate Anything in Five Minutes

How many golf balls fit in a 747 was never really the question. Structured estimation is a real professional skill, and it runs on one repeatable chain of logic.

What Is Actually Being Tested

Market sizing questions, estimate the US market for electric scooters, for dog food, for haircuts, look like trivia and are the opposite of trivia. Nobody in the room knows the real answer, which is the point. The interviewer is watching whether you can take an unknowable number and decompose it into knowable pieces, state assumptions you are willing to defend, multiply cleanly, and sanity check the result. That skill, structured estimation, is used constantly in real work, sizing an opportunity in commercial due diligence, stress testing a business plan\'s assumptions, checking whether a startup\'s claimed market could possibly be real. The golf balls in the 747 were always a proxy.

The Universal Chain

Nearly every consumer market yields to one chain. Population, times penetration, times frequency, times price. Take the US haircut market. Population, about 330 million. Penetration, the share who pay for haircuts at all, say 80 percent, acknowledging kids and home cutters. Frequency, maybe five paid cuts a year on average, blending the monthly regulars with the annual holdouts. Price, call it 35 dollars blended across barbershops and salons. Multiply, roughly 330 million times 0.8 is 265 million people, times five is about 1.3 billion haircuts, times 35 dollars is around 46 billion dollars a year. The true number is beside the point, that chain is transparent, every link is challengeable, and a challenged link can be swapped without rebuilding the logic. That swap ability is what makes an estimate professional rather than a guess.

Business to business markets use a sibling chain, number of firms, times adoption rate, times spend per firm, and asset markets use stock and flow logic, the installed base times replacement rate gives annual unit demand. Three chains cover essentially everything.

An estimate is a structure holding assumptions, not a number. State the structure first and even wildly wrong assumptions produce a useful conversation. State only a number and even a lucky guess produces nothing.

Top Down or Bottom Up

The chains above are top down, starting from population and filtering toward the market. The alternative, bottom up, builds from supply, estimate the number of hair salons, around 250,000 in the US, times chairs, times cuts per day, times price. The professional move, when stakes are real, is running both and investigating the gap, because the gap always encodes a hidden assumption, informal supply, unused capacity, a mistaken frequency. In an interview, doing a quick bottom up sanity check after a top down build, or even just naming that you would, is the kind of habit that reads as trained.

Anchors and Hygiene

Estimation runs on a small stock of memorized anchors, about 330 million Americans, roughly 130 million households, US GDP near 30 trillion dollars, median household income around 80,000 dollars, about 4 million people per age year. From these, most other quantities derive in a step or two. The hygiene rules, round aggressively to friendly numbers and say so, keep units visible at every step since answers in dollars per year have died from a month wrongly multiplied, and end every estimate with a plausibility check against something known, per person, per household, or against GDP. If your umbrella market exceeds the airline industry, walk it back yourself before the interviewer does, and do it cheerfully, self correction under observation is precisely the trait being hired.

Making It Automatic

This skill drills faster than any other in interview prep. Size three markets a day out loud for two weeks, cereal, gym memberships, car washes, phone cases, using the chain each time, and the panic disappears because the blank page disappears, every question becomes the same question with different nouns. The Bottom Line

Market sizing is a repeatable chain, population, penetration, frequency, price, or its B2B and stock flow siblings, executed with clean rounding, visible units, and a sanity check at the end. The number was never the deliverable. The structure was, because a structure can be interrogated, improved, and reused, which is the entire difference between estimation and guessing. Five minutes, four links, one habit of self checking, that is the whole skill, and it is one of the few interview skills you will still use weekly a decade into a career.
